Figma's Config 2026 keynote (June 24, 2026) was the biggest update in its history — Figma Motion (a native keyframe timeline that exports to CSS, React, MP4 and more, erasing the After Effects round-trip), Code Layers (run real code on the canvas — Cursor's territory), AI shader fills, Weave image tools, generative plugins, and an upgraded agent. But the most important thing on stage went unsaid: Figma didn't build the intelligence powering any of it. It rents the models from OpenAI, Anthropic and Google — and that's a structural trap, because the supplier becomes a competitor. Anthropic's Claude Design already generates interfaces from plain text, potentially skipping Figma entirely; an activist investor reportedly pushed for a board governance review (Anthropic's former product head had sat on Figma's board); and Figma's gross margin fell from ~92% to ~86% across 2025, eaten by AI inference costs. Figma's bet is human judgment — 'AI lowered the floor, it has not raised the ceiling; you raise the ceiling' (Dylan Field). The lesson generalizes to every AI product: if your core magic is a wrapper around someone else's model, your growth driver and your biggest threat are the same logo. This free field guide turns that into a test you can run today: (1) the 4 signs you're renting your moat; (2) a one-page SCORING RUBRIC — 3 questions scored 0–3 each, totaling to a verdict (Sitting Duck / Fragile / Defensible); (3) the 5 moats a supplier can't ship — data flywheel, workflow lock-in, distribution, trust & brand, and judgment & taste — with how to build each; and (4) five concrete Monday moves, starting with writing your own 'if my provider shipped this tomorrow' kill scenario. Stop renting your moat. Own the thing the supplier can't ship.
